So we need to start looking at ways of production which will help kick start the regeneration.
One possible idea is buying in component items for minimal assembly but achieving great cost savings. Windows and doors are both available in kit forms, in a variety of timbers and styles. Maybe even the larger companies will look at this idea. Lets take windows as an example. If you are building a large number of similar houses, the chances are that multiples of the same window style and size will be required. Why not have the windows made off site in component form, transported to your business for assembly ( this is easily done because the windows take up much less space and are less likely to be damaged) and then on to site for fitting and glazing. Assembly is very straightforward and can be carried out by semi skilled labour.This will work as long as the company who is given the task of producing your windows is set up to do this. As regular visitors to our managerzine have come to know, there is research that suggests that feedback is the single most important skill for a manager to master and practice. The benefits are many: clarity, performance improvement, a sense of openness, fairness, motivation. From our work with many managers over the past year, we have come to value the second most important manager skill. It has to do with getting rid of monkeys.
We received a call from a far-flung reader with a monkey problem. He had three direct reports who were managers themselves. Each had some heavy new responsibilities that had been spread around to remaining managers after a series of lay-offs. Turns out, they were not shy about getting him involved with their work. “Can you please review this before I send it out?” was a typical request. “I’ve got a problem. Here’s what happens” was another. Pretty soon, their work became his work, and his time was not his own.
What is happening here is a classic back and forth game of who has responsibility. The subordinate puts the “monkey”-the responsibility– on the manager when he/she asks for a review or when the boss is asked to solve a problem. When a manger picks up the monkey from a direct report, he or she is literally working for the subordinate. The manager’s time is being taken up by a subordinate’s work. When developing an innovation strategy, it is important to discuss ways to innovate internal business procedures. Spend time brainstorming on the various steps in your internal business procedures and look for ways to simplify or eliminate steps to streamline those procedures.
However, before getting to the issue of innovating a business procedure, there’s a critical preliminary question: Is the procedure necessary?
I recently worked with a company that performs repair services on electronic appliances. The company had a detailed “inventory procedure” that was completed every morning before the store opened. The procedure required an employee to print a report of all “open” repair orders from the computer. Then, the employee handling the inventory procedure that morning checked to be sure that every appliance in for repair was actually in the store. The employee manually checked off each appliance on the list.
This process took over an hour each morning, and the employees hated it. When I began asking questions about the procedure, I learned that the completed checklist was filed away and never used again. And, if they could not find an appliance shown on the printed list, a notation was made on the list, but no effort was made to determine what happened to the missing appliance. When I asked why they did this, the answer was “that procedure is required in our business policies and procedures”. After discussing the procedure with several people, including store managers, I learned that there was no reason to continue that daily procedure.
There’s no bigger waste of time and resources than making an effort to optimize a business procedure that does not need to be performed in the first place.
